Connect cost with value

Use business-owned benefits and investment gates to govern technology spending.

Create cost transparency. Separate run, grow and transform spending. Map contracts, licences, internal effort, projects and shared services to business capabilities and owners. Reconcile reporting with finance rather than relying solely on IT cost centres.

Measure value credibly. Distinguish cost avoidance, realised cash savings, revenue enablement, risk reduction and qualitative benefits. Avoid counting the same productivity gain twice; establish baseline, timing and attribution before approval.

Prioritise scarce capital. Use comparable investment gates for strategic fit, risk, TCO, delivery capacity, benefit confidence and opportunity cost. Fund small validation stages before committing to multi-year programmes where uncertainty is high.

Hold benefits owners accountable. Review the portfolio quarterly with the CFO, CIO and business sponsors. Stop, reshape or accelerate initiatives based on evidence. Evaluate ongoing operating cost and capability maturity after launch.
